bumpy ride (fork/headset?)

Bought a winter bike a few months ago. Scott s20 (2008) with carbon forks and stays. Assumed this would help with road shocks and give me a smoother ride to work. Not happened - it's a very rough ride!
So far, I have replaced the wheels (r500) as old ones were cooked. Put 25 tyres on and it's still pretty rough. There is no play in the headset and it's also been re-greased just in case.
Anything else that could cause an almost unbearable ride? My hands and arms are hurting by the time i get to work (5 mins away lol)

tyre pressures - or possibly just unreasonable expectations....0

yeah, been playing with the pressures. at 12 stone i would expect 90-100psi to be the norm on 25 tyres in winter.0

By S20 do you mean a Speedster?

Try less pressure or go tubeless (so you can go even lower on pressure). Maybe replace your handlebar tape for thicker and check your position on the bike. If you compare it with your summer bike: what is different?0
