Lower back protection

I have a dodgy back and I am really starting to feel the cold on my lower back on winter rides this year which is stopping me enjoying a longer ride and causing a lot of stiffness the day after. Can anyone reccomend a bit of extra protection that will keep my lower back warm, isnt too bulky and wont bunch up at the front when I have my head down grunting up a long climb. Got a Merino base layer which helps but need to keep the lower back warm without feeling like the rest of me is a boil in the bag meal.

I did my back in a while ago, rather than stop riding I just wore cycling top & stuck one of those heat pads in the back pockets, put a long sleeve top or jacket over that & you will be toasty all day.0

I have tried bibs but unfortunately I am shaped like a badly shaved Gorilla. If I get the right size for my legs and bum I would turn soprano if I stood up too quick.
