Hayes Stroker Ryde - bled but now pistons don't move!

Back brake was very spongy. So I beld it - first used the Hayes Service kit, which was rubbish and resulted in DOT 4 fluid everywhere. Complained about this and got given the Pro Service Kit instead. This is a much better kit and I've got the sytem seemingly full of fluid now, air bubbles chased out. But when I pull the brake lever, the pistons move about 0.25mm max.
