Avid Elixir R problem

Hi,
I have just moved my brakes from my old bike to my new one (the brakes are only about 6m old).
When I took it out for a test run the front break lever was very spongy and there was hardly any stopping power so I figured that it needed bleeding. I didn't need to shorten hoses or anything - the back is fine.
Anyway I've bled it twice now and still the same and I've also checked for leaks etc but nothing that I can see.
Any suggestions?

When you hear hoofbeats, think of horses, not zebras.

does the lever pump up?
are the pistons moving?
what did you think you needed to bleed them? was there a problem before? you did not disconnect anything or lose any fluid?
sounds like the calliper was not aligned correctly."Do not follow where the path may lead, Go instead where there is no path, and Leave a Trail."

No worked fine before, I didn't disconnect anything so no fluid was lost - just moved everything across as one unit.
As I say, they were spongy which to my limited knowledge mean't a bleeding was needed.
As far as I can see evrything else is ok but will take a closer look at the pistons. I'm pretty sure the alignment is okWhen you hear hoofbeats, think of horses, not zebras.0
